Definition
Whether the object, outcome, and terms remain consistent across the people doing the work.
Structural Read / Focused diagnostic
A Structural Read makes the unresolved conditions around a consequential initiative visible—how they reinforce one another, where the work is constrained, and what must be addressed first.
01 / The purpose
The visible problem is often carrying conditions no project plan can resolve.
A delayed initiative may look like a capacity problem while the real constraint sits in an unstable definition, unresolved authority, incompatible dependencies, missing evidence, or governance that cannot hold a decision in place.
02 / What the read examines
Whether the object, outcome, and terms remain consistent across the people doing the work.
What has been decided, what remains unresolved, and whether rationale and authority remain available.
Which roles, workflows, technologies, and dependencies must work together for the initiative to hold.
How ownership, evidence, review triggers, and escalation shape the system under pressure.
Whether people can adopt, operate, learn from, and adapt what the initiative introduces.
03 / How it works
Define the initiative, decision, or recurring failure that warrants examination and establish the boundary of the read.
Use selected conversations and available artifacts to distinguish observable conditions from assumptions and interpretations.
Return a coherent account of the structure, the questions it leaves unresolved, and the most consequential next move.
04 / What you receive
05 / One signal
Decision debt may be part of the structure—but it is rarely the whole of it.
A Structural Read examines the wider system and tests interpretations against organizational evidence, including the decisions and dependencies shaping execution.
